Short Answer

AirPods switch automatically only when signed into the same Apple ID and when the Mac option is set to Automatically connect. Turn it on in AirPods settings and keep both devices updated.

Automatic switching depends on Apple ID, Bluetooth and an update level that both devices support. If any step fails, the AirPods stay with the last device.

After you make the change, play the Headphone Test again to confirm the result. If the problem is still there, add your device, browser and what you tried in the replies so the team can narrow it down.

Step By Step Fix
  1. On the Mac open System Settings, click your AirPods and set Connect To This Mac to Automatically
  2. Make sure both devices use the same Apple ID
  3. Update iOS and macOS
  4. Turn Bluetooth off and on for the iPhone

Setting Automatically on the Mac was the missing piece. Worth trying before you spend any money.

Update both devices. That was it for me. Worth trying before you spend any money.

Keeping the phone and headphones within a few feet and away from the router is what finally steadied mine.
